The typical plant morning meeting starts late, runs over its slot, and ends with a vague "let's catch up on that later" on three different topics. Attendees check their phones for the last 20 minutes. The maintenance manager and the production manager rehash an old disagreement.
The plant manager talks for much of the available time. By 9:15 the meeting is over and part of the room is unsure what was decided.
None of this is anyone's fault. The standup as currently practiced has no structure, no time box, and no rule about what to do with topics that exceed the available attention. The structure below is what it takes to make the same meeting useful.
The standup is 15 minutes. Not 20. Not "until we are done." The 15-minute box is the constraint that forces every other rule to work. Plants that try the structure without the time box drift back to 35-minute meetings within a month.
15 minutes is enough because the standup is not where problems get solved. It is where problems get surfaced and assigned. The actual problem-solving happens in the follow-ups that the standup creates, with the people who can actually solve them, not in front of the whole leadership team.
The production manager reads the OEE summary for the prior shift cycle. Three numbers: OEE, top loss type by minutes, top asset by minutes lost. No commentary. No diagnosis. Just the numbers.
If yesterday's OEE was inside normal range, this segment is 60 seconds. If a specific loss type or asset stands out, the segment is up to 3 minutes, the production manager names it, the maintenance manager confirms whether they have eyes on it, and the team moves on. What is scheduled today, what could go wrong, what needs a decision before lunch. Examples:
Each item gets one named owner who handles it. The standup does not solve the problem; it confirms there is an owner. The work order management system handles the actual scheduling once the owner is set.
The only segment where a real decision happens at the standup, and even here it is bounded. A blocker is something that cannot move without the plant manager's call: a procurement approval, a safety stand-down, a quality release. Each blocker gets 60 seconds, the owner states the situation and the options, the plant manager picks one, the next blocker comes up.
If a blocker needs more than 60 seconds, it does not belong in the standup. It gets parked: "let's take 15 minutes after this meeting with [the two people involved]." The plant manager protects this rule. Without it, the meeting collapses back to the old pattern.
Anything that would take more than 60 seconds of group discussion is parked for a follow-up with the smallest set of people who can resolve it. The plant manager owns enforcing this rule.
This rule sounds bureaucratic until you watch it work. A topic that would have taken 8 minutes of full-room discussion takes 60 seconds in the standup and 12 minutes in the follow-up with only the two people who needed to be there. The total time spent is similar; the difference is that the other 8 people did not sit through it.
The right attendee list for a 15-minute standup is 5-8 people: plant manager, production manager, maintenance manager, quality lead, safety lead, one engineering rep, and the shift supervisor on duty. One useful pattern: the shift supervisor changes daily (the supervisor on duty for the shift just ended). Others are constant. This keeps the standup connected to the actual floor without forcing every shift supervisor to attend every day.
Every parked item gets a follow-up scheduled before the standup ends. Not "we'll figure out a time"; an actual time slot, owners named, location set. Without this, parked items disappear and the rule that protects the standup decays within a quarter.
A useful side effect: the standup becomes self-improving. After two months, the team learns which topics consistently get parked and either pre-discusses them or restructures the related processes. The meeting gets shorter even within the 15-minute box because the obvious items have been pre-handled. If the plant manager is not in the room, the standup runs anyway with the most senior production or maintenance person chairing. What does not work is letting the meeting drift without a chair; the structure depends on one person enforcing it.

Cut to 15 minutes and do not negotiate the time box. The first week feels rushed. By week three, the meeting feels natural. Plants that try to phase the change ("let's try 25 minutes first") usually end up back at 30 within a quarter.
Standing. The discomfort is the point, it keeps the meeting bounded. Sitting standups drift to 25 minutes within a month.
Just after the night shift ends and just before the day shift's first hour of full production. For most plants that is 06:30, 07:00 or 07:30. The exact time matters less than the consistency, pick one and never move it.
Park it as a follow-up immediately after the standup with only the people involved. This is the single hardest rule to enforce and the most important. The plant manager who breaks this rule cannot ask others to follow it.
Letting segment 1 turn into a diagnosis discussion. "Why was OEE low on Line 3?" is a great question; it is not a standup question. Park it. The standup surfaces the question; the follow-up answers it.
